Your skin barrier is damaged. Here is how to fix it in three weeks

Stinging, tightness and sudden sensitivity to products that used to be fine. What over-exfoliation looks like and the recovery routine that works.

Most "sudden sensitive skin" is not sensitive skin. It is a damaged barrier, usually from too many actives used too often, and it is one of the few skin problems that reliably fixes itself in a few weeks if you stop making it worse.

How to tell

Your barrier is compromised if you have several of these:

  • Products that were fine for months now sting on application — especially anything with an acid or vitamin C in it.
  • Skin feels tight after cleansing and stays tight.
  • Flaking or rough patches that moisturiser does not fix.
  • Redness that does not settle.
  • Skin looks shiny but feels dry — dehydrated skin over-producing oil.
  • New breakouts in places you do not normally break out.

The last one is what sends people in the wrong direction: they read the breakouts as a need for more exfoliation, add another acid, and make it worse.

What causes it

In rough order of frequency:

  1. Too many actives. A retinoid, an acid and a vitamin C in the same routine, every day.
  2. Exfoliating too often. Daily acids for most people is too much.
  3. Physical scrubs with harsh particles, especially on active acne.
  4. Cleansers that are too harsh. If your face feels squeaky, the cleanser has stripped your lipids.
  5. Very hot water.
  6. Adding several new products at once, so you cannot tell which is the problem.

The three-week recovery routine

Stop everything. Not "reduce" — stop.

Week 1 — bare minimum

  • Morning: rinse with lukewarm water. Moisturiser. Sunscreen.
  • Evening: one gentle, non-foaming cleanser. Moisturiser.
  • Nothing else. No actives, no exfoliants, no vitamin C, no retinoid.

The moisturiser should be plain and fragrance-free — ceramides, glycerin, squalane or panthenol. This is not the week for anything with an active in it.

Week 2 — same, plus support

Continue the above. If you want to add one thing, make it a fragrance-free barrier cream with ceramides at night. Nothing else changes.

By the end of week two the stinging should have stopped and the tightness should be gone.

Week 3 — reintroduce, slowly

Add one active back, at half your previous frequency.

  • Was it a nightly retinoid? Twice a week.
  • Was it a daily acid? Once a week.

If stinging returns, you have gone too fast. Drop back and wait another week.

What not to do while recovering

  • Do not exfoliate, chemically or physically, at all.
  • Do not use a sheet mask to "hydrate it back" — many are fragranced and full of alcohol.
  • Do not switch to an entirely new brand. Fewer products, not different ones.
  • Do not skip sunscreen. A damaged barrier is more vulnerable to UV, not less.
  • Do not add niacinamide immediately. It is genuinely good for barrier repair, but on freshly irritated skin, wait until week two.

Preventing the next one

  • One new active at a time, with eight weeks between additions.
  • Exfoliate two to three times a week, not daily. Nightly acids suit very few people.
  • Watch for early signs — a slight sting from a product that never used to sting is the first warning, and it is much easier to fix at that point.
  • Take breaks. A week off actives every couple of months costs you nothing in results.
If your skin is still stinging, red or flaking after three weeks of a bare routine, it is not a barrier problem. See a dermatologist — perioral dermatitis, rosacea and contact allergy all look similar and none of them resolve on their own.
